Choosing the right builder is one of the most important decisions you’ll make when building or remodeling a home. Unfortunately, the wrong builder can turn your dream project into a nightmare—costing you time, money, and stress. The good news? There are warning signs you can watch for and smart questions you can ask to protect yourself from making a costly mistake.

Here are eight red flags to help you spot an untrustworthy or disorganized builder—and what to look for instead.

1. They’re Disorganized

If a builder can’t keep track of meetings, misplaces your plans, or constantly delays communication, consider it a major red flag. Disorganization at the front end is usually a preview of what’s to come during your build. Timelines will slip, mistakes will be made, and it’ll cost you more in the long run. A professional builder should be proactive, detail-oriented, and able to clearly articulate the steps of your project.

2. They Don’t Offer References

Any reputable builder should be able—and happy—to provide references from recent clients. If they dodge the question or offer vague responses like “our clients don’t like to be contacted,” run. Talking to past clients is one of the best ways to understand what it’s really like to work with a builder. Ask about communication, quality, timeliness, and whether they’d hire them again.

3. They Can’t Explain Their Process

A trustworthy builder will have a clear process for everything—from initial consultation to handing over the keys. If a builder can’t confidently walk you through their step-by-step process (or worse, doesn’t have one), that’s a major cause for concern. Look for a builder who is transparent about what to expect, what’s included in their services, and how they handle each phase of the project.

4. They Don’t Pull Permits

Pulling permits is not optional—it’s the law. A builder who suggests skipping permits to “save money” is putting you at risk of fines, project delays, and major legal headaches down the line. It also means your work won’t be inspected for safety and code compliance. Always ask who is responsible for pulling permits. The builder should handle this and be upfront about the timeline and approval process.

5. They Don’t Use Project Management Software

Building or remodeling a home involves dozens of trades, hundreds of decisions, and countless moving parts. Professional builders use project management software to track timelines, budgets, selections, communication, and change orders. If your builder is still operating out of a paper notebook or random text threads, that’s a sign of outdated (and risky) practices.

6. There’s No Formal Contract

Never, EVER work with a builder who won’t give you a detailed, written contract. A contract should outline scope of work, pricing, payment schedules, timelines, allowances, and how change orders are handled. Without a contract, you’re leaving yourself wide open to miscommunication, surprise fees, and a complete lack of legal protection.

7. They Don’t Take the Time to Understand You or Your Project

Every home and homeowner is unique. A good builder should take time to understand your goals, your budget, and your lifestyle—not push you through a cookie-cutter process. If a builder doesn’t ask thoughtful questions, take notes, or show interest in the way you live, that’s a sign they may not be the right fit.

8. They’re Vague About Change Order Fees

Change orders are common in construction, but the way a builder handles them says a lot. Make sure they’re upfront about how changes are documented and billed. Are there flat fees? Is pricing transparent and itemized? If a builder is vague about how changes are handled, you may end up blindsided by unexpected costs later on.
